The Road Ahead

Serial M&Aand onward to an IPO

01PhilosophyWhat we believe

Technology is not here to replace the value that lives in a business.
It is here to set it free.

02BusinessWhat we do

Our engineers come
with the investment.

Aqua acquires established Japanese companies and takes over their stewardship with a long horizon. From there our own engineers work inside the company itself — sitting with the people who do the job, and building the software the business comes to run on.

Our model

AI FDE Investment

Forward Deployed Engineer

AI-driven investment, done one particular way. FDE stands for forward deployed engineer — an engineer who works on site, inside the company, building software beside the people who will use it, rather than writing recommendations for them.

Aqua is that engineer for the companies it invests in. The capital and the engineering come from the same place, and they stay for the same length of time. Strategy advice has its place — it is where our founder came from — but software only exists once someone builds it.

Built at Asagiri

Asagiri Inc. was the first company to join the group. Everything below was built there by Aqua's own engineers, and is in daily use today.

Reservations

One queue for every enquiry

Enquiries arriving by email, by telephone and through the booking sites land in a single queue. The system drafts the reply and holds the villa; anything unusual goes to a person.

First reply in minutes rather than hours.

Guest communication

Answers in the guest's own language

Before arrival and during the stay, guests write in English, Chinese or Korean and are answered in it, from the house rules and the property's own tone. A member of staff approves every message before it sends.

Overseas guests answered around the clock, without a night desk.

Housekeeping

A cleaning plan that rebuilds itself

Cleaning and linen runs are built from the day's arrivals and departures across villas that sit some distance apart, and rebuilt the moment a booking moves.

A same-day change no longer costs anyone a round of telephone calls.

Pricing

A nightly rate the manager approves

Rates are proposed from occupancy, lead time, the Karuizawa season and what comparable villas are asking. The manager sets the final number.

Rates looked at every day instead of once a season.

This is the record of one company — the first in the group.

How the engineers work

  1. We learn the work.On siteAn engineer from Aqua works out of the company's own office and learns how the job is really done.
  2. We build.Working softwareNot a report — something the staff can open and use, built for the way this company works.
  3. We hand it over.Into daily useIt goes to the people who will use it. We watch what breaks, and we fix it.
  4. We stay. And begin againThe engineer does not leave when the first tool ships. The next problem is already waiting.

That loop is what we mean by AI FDE Investment. It begins again with the next problem on the floor, for as long as the company is part of the group.

After the investment

What the first years look like from inside the company. This is the shape the Asagiri years took.

  1. Day 0The company joins the group. For the staff and the customers, nothing changes.
  2. Month 1An engineer from Aqua starts working out of the company's own office.
  3. Month 3The first system is in daily use — small, and chosen because it removes a real burden.
  4. Year 1Several systems are running, and the loop has been round more than once.
  5. Year 3What was built here becomes the starting point for the next company in the group.

What the group brings

Invest

Investment & Succession

We acquire companies facing a succession gap or in need of growth capital, and take over stewardship with a long horizon. The founder's intent and the jobs stay protected.

Build

Engineers inside the business

The engineers are Aqua's own, and they work from the company's own office. What they build goes into daily use, not into a report.

Grow

Operating & Financial Support

Balance sheet, hiring, organisation design, and what one company learns carried on to the next.

03Investment FocusWho we partner with

The companies
we hope to partner with.

  1. A dependable customer base

Companies whose customers and trading partners have stayed with them for years, on foundations that are genuinely sound.

  2. Room to grow

Companies whose products and service are strong, but whose reach — how the work is delivered and taken to market — still has a long way to run.

  3. Succession as a turning point

Companies at a moment that calls for a next move: no successor in place, or a change in how the business is led.

  4. A natural fit for AI

Companies where putting AI into operations and the customer experience would create real leverage.

Industry and region are open. Everything is held in confidence — let us begin with a conversation.

07CareersWho we are looking for

The people we
want to build with.

Aqua is a small team, deliberately. Everyone here works directly on the companies the group owns — there is no layer between the work and the people doing it, and no seat where the job is to brief someone else. Four are open.

The figure on each seat is a floor: the least that seat pays, in annual cash. It is not a range and not a midpoint. Where you settle above it is a conversation about what you bring.

  1. FDE Professional

    From ¥30M

Software and machine-learning engineers, solutions architects, and engineers who have already worked deployed inside a customer's business. You are the one sitting in a group company's office, learning how the job is really done, and building what the company comes to run on.

FromGlobal technology firms, high-growth B2B SaaS companies, and the engineering organisations of Japan's strongest product businesses.

  2. M&A Professional

    From ¥20M

M&A bankers, private equity investment professionals, transaction advisory specialists, and in-house corporate development. Sourcing, diligence and negotiation through to completion — and then staying with the company you bought rather than moving on to the next deal.

FromInvestment banks, buyout funds, the transaction advisory practices of the Big Four, and the corporate development teams of listed companies.

  3. Business Development

    From ¥15M

Strategy consultants, enterprise sales leads, and business development managers. Opening the channels that bring us the next company, and building the top line of the ones the group already holds.

FromGlobal strategy consultancies, enterprise SaaS companies with a proven sales motion, and the business development arms of the major trading houses.

  4. Open Position

    From ¥12M

Finance and accounting, legal, human resources, marketing, data. The work a growing group needs done properly, by someone who has done it before at real scale — and who would rather own it here than manage it elsewhere.

FromWhichever industry you built your record in. We ask only that you built it somewhere that sets the standard in that industry.

What we ask, and what we offer

Experience
Three years or more in the work itself, not adjacent to it.
Background
A record built at one of the leading firms in your industry. The team is small enough that every person in it has to be someone the rest of the group can learn from.
Where
One day a week at our head office in Karuizawa, with domestic travel as the work requires. The rest of the week is yours to arrange.
Equity
Stock options are granted according to the level of the role.
Compensation
The figure on each seat is a floor for annual cash, not a ceiling and not a range. Equity sits on top of it.

Use the second option on the form below — partnership, investment or careers — and tell us which seat you are reading for, and what you have built.
